[Geoserver-devel] Do we need a proposal to manage/police last minute rush fixes?

Hi,
and here we are again, ready to click on the 2.11.0 after announcements, a freeze, a beta and a RC, and
people rushing in the day before to get more changes in.

Do we need some clear procedure to avoid this mis-practice? Last minute fixes have their
place for something that would just ruin the release, but I see the rush involving long standing
issues that nobody cared to report for a few releases, and nothing that would make the server
crash (memory leaks and the like).
As a counter, we have fixes that have disallowed the usage of WFS in multi-tenant setups that
had multiple tickets associated, were proposed some two weeks ago, got in in time,
and were still denied backport (with some good rationale imho, the change was deep and RC1 was out already):

Can we lay out some guideline written out so that are all playing by the same rules please?
As a side effect, It would also make the life of release managers easier.

Andrea I woud prefer to leave the release volunteer in charge here - as they are putting in the work and have a limit to how much they can deal with.

To that end I try and send out an email a week/days before each release asking for any incoming risks/fixes.

I strongly disagree, it leads to the current situation where we have two
weights and two measures for
different groups, openness is about clear rules and fair and equal
treatment instead.

Ah, this criteria is really broken from another point of view, "how much
one can deal with" means that the volounteer can make
time for anything that is commercially valuable for his own company or his
own customers, but not for the others.
Again, clear rules avoid discussion and the suspect that one is pushing to
favor one set of devs and disparage others

Hum… I would not limit myself to blockers only, but surely want to avoid the pull request merge deathmark

and last minute run at the fixes.
How about this, for any release the last 24/48 hours before the release are “frozen”, the release branch sees
no commits unless otherwise authorized?
And authorized means, sending a mail and asking for permission, and getting at least two +1 from
PSC Members, no -1.

So yeah, that would only allow either serious fixes or trivial non dangerous ones to get in (and few
of them, thus minimizing chance of interactions?).

I’m really open to any mechanism that avoids the last minute rush really.

How about we update http://docs.geoserver.org/latest/en/developer/release-guide/index.html#notify-developer-list to the following:

Before: It is good practice to notify the GeoServer developer list of the intention to make the release a few days in advance, even though the release date has been agreed upon before hand.

After: Send an email reminder to the GeoServer developers list a few days in advance, even though the release date has been agreed upon before hand. It is a good idea to remind developers to get any fixes 24 hours prior to release day, and ask for any known blockers.

We can also add a release section to http://docs.geoserver.org/latest/en/developer/policies/community-process.html#release-cycle covering what we expect from contributors.

This page has an “Adding features” section, I think an “Adding fixes” section would be also be good: spelling out fixes against master, release day cautions, etc…

Ah, this criteria is really broken from another point of view, “how much one can deal with” means that the volounteer can make
time for anything that is commercially valuable for his own company or his own customers, but not for the others.
Again, clear rules avoid discussion and the suspect that one is pushing to favor one set of devs and disparage others
